Do This Before You Touch the Job Description<\/strong><\/h1>\n\n<p>Most founders go straight to writing a job description. That&#8217;s the wrong starting point. You end up describing a person instead of a problem, and then you hire the person who best fits your description \u2014 not necessarily the person who&#8217;ll actually fix what&#8217;s broken.<\/p>\n\n<p>Spend 30 minutes answering these five questions first. Be honest.<\/li>\n\n\n\n<li>Roughly what split do we expect between coding, strategy, and people management? 60\/20\/20? 20\/20\/60? It matters more than you&#8217;d think.<\/li>\n\n\n\n<li>What does success look like at 30, 60, and 90 days? If you can&#8217;t answer this, you&#8217;re not ready to hire yet.<\/li>\n\n\n\n<li>What kind of leadership style actually works in your company right now? Not the ideal \u2014 the reality.<\/li>\n<\/ul>\n\n<p>Your answers here become the basis for both the job description and the scorecard you&#8217;ll use in interviews. They also make it much harder to get seduced by a candidate who&#8217;s impressive but wrong for the role.<\/p>\n\n<h1 class=\"wp-block-heading\"><strong>3. Writing a Job Description That Actually Gets Responses<\/strong><\/h1>\n\n<p>Senior technical leaders aren&#8217;t sitting on LinkedIn hoping you&#8217;ll find them. They&#8217;re employed, busy, and probably fielding three other approaches this month. Your job description has to work twice as hard \u2014 it needs to filter out bad fits and make the right people genuinely want to learn more.<\/p>\n\n<p>Here&#8217;s what that actually looks like in practice:<\/p>\n\n<h2 class=\"wp-block-heading\"><strong>What to include<\/strong><\/h2>\n\n<ul class=\"wp-block-list\">\n<li><strong>Mission and real traction: <\/strong>One honest paragraph. What problem does your company solve, and what proof do you have that it matters? Revenue, growth rate, user numbers \u2014 something concrete. Vague mission statements get ignored.<\/li>\n\n\n\n<li><strong>The actual technical challenge: <\/strong>Don&#8217;t describe a generic CTO job. Describe your architecture problem, your scaling bottleneck, or the greenfield opportunity. Specificity is what makes someone think &#8216;this sounds interesting.&#8217;<\/li>\n\n\n\n<li><strong>Must-haves only \u2014 no wish lists: <\/strong>Every extra requirement cuts your pool. Be ruthless. This sounds obvious and most people still skip it.<\/p>\n\n<h2 class=\"wp-block-heading\"><strong>GitHub and open source<\/strong><\/h2>\n\n<p>Especially useful for tech leads. Engineers leave a visible trail \u2014 commits, pull requests, projects they&#8217;ve contributed to. Search GitHub for activity in frameworks and languages relevant to your stack. If you reach out to someone and reference their actual code, the response rate goes up dramatically. It shows you&#8217;ve done the homework.<\/p>\n\n<h2 class=\"wp-block-heading\"><strong>Fractional CTO communities<\/strong><\/h2>\n\n<p>If you can&#8217;t yet afford a full-time CTO \u2014 or you&#8217;re not sure you need one yet \u2014 the fractional world is worth exploring. Not a hypothetical \u2014 something they shipped. Ask how they made trade-offs, what broke, what they&#8217;d do differently. You&#8217;re assessing judgment, not knowledge.<\/li>\n\n\n\n<li><strong>Stage 3 \u2014 Leadership scenarios (60 min): <\/strong>How do they handle a deadline that&#8217;s slipping? A strong engineer who won&#8217;t listen to their manager? A board that wants to cut the engineering budget? These conversations reveal a lot about who they actually are under pressure.<\/li>\n\n\n\n<li><strong>Stage 4 \u2014 Stakeholder panel (60 min): <\/strong>Bring in one investor, one senior engineer, and one product person. Everyone scores independently against the same criteria before the group debrief. Reference Checks \u2014 Don&#8217;t Just Call the Three Names They Gave You<\/strong><\/h1>\n\n<p>References for senior hires are often done badly: you call two people on the list, everyone says great things, you tick the box and move on. That process is nearly useless.<\/p>\n\n<p>Here&#8217;s how to make reference checks actually tell you something:<\/p>\n\n<ul class=\"wp-block-list\">\n<li>Call at least one <strong>skip-level reference<\/strong> \u2014 someone who reported to the candidate, not someone they reported to. Engineers are often far more candid than managers. Ask them what it was like to work for this person on a bad week.<\/li>\n\n\n\n<li>Ask the same specific question to every reference: <strong>&#171;Tell me about a time they strongly disagreed with a product or business decision. What did they do?&#187;<\/strong> You&#8217;re looking for evidence of how they handle conflict professionally.<\/li>\n\n\n\n<li>Find at least one person who <strong>isn&#8217;t on their reference list<\/strong>. Search LinkedIn for former colleagues who overlapped with the candidate at a previous company and reach out directly. The conversations you didn&#8217;t arrange tend to be the most useful.<\/li>\n\n\n\n<li>If you can, ask a trusted senior engineer to do a technical due diligence \u2014 review their public GitHub, look at a project they claim to have architected, or ask them to walk through a real design decision in detail.<\/li>\n<\/ul>\n\n<h1 class=\"wp-block-heading\"><strong>7. Making the Offer \u2014 and Getting a Yes from Someone Who Wasn&#8217;t Looking<\/strong><\/h1>\n\n<p>This is where a lot of good processes fall apart. The hiring team is exhausted, they&#8217;ve found someone they love, and they rush the offer. Or they&#8217;re too cautious about equity and lose the person to a company that was more direct.<\/p>\n\n<p>A few things that actually make a difference:<\/p>\n\n<h2 class=\"wp-block-heading\"><strong>Compensation structure at early stage<\/strong><\/h2>\n\n<ul class=\"wp-block-list\">\n<li><strong>Base salary: <\/strong>Expect to be 20\u201340% below market. That&#8217;s the trade-off for equity \u2014 and you should name it explicitly in the conversation, not leave them to figure it out.<\/li>\n\n\n\n<li><strong>Equity: <\/strong>0.5\u20133% for a founding CTO at pre-seed; 0.1\u20130.5% at Series A. Four-year vest with a one-year cliff is what everyone expects. If you&#8217;re doing something different, explain why before they have to ask.<\/li>\n\n\n\n<li><strong>Sign-on bonus: <\/strong>Often the most practical way to bridge the gap when someone&#8217;s leaving unvested stock on the table. Don&#8217;t underestimate it as a closing tool.<\/li>\n<\/ul>\n\n<p>To actually close a passive candidate \u2014 someone who was happy where they were \u2014 the package matters less than you&#8217;d think. What really moves them is belief in the problem, confidence in the founding team, and an honest view of where the company is going. The best technical leaders are choosing work they find meaningful.
